Horror?

So I've slowly been building up some bits of lore and world-building for a fantasy setting which follows a premise that many have done but takes it a bit further.
So, yeah, magic is real folks! Guess what? That's nothing new. Unlike most settings where magic either suddenly resurges (shadowrun..) or otherwise permits the world to grow mostly parallel to the world we know, in this version of Earth magic has run history down a dangerous path.
And it all starts with the pursuit of immortality.
But I'm getting ahead of myself. The problem is that I'm having a bit of the G.o.T.S. where there are no heroes, which was somewhat intentional but leads to the issue. THERE ARE NO HEROES. In this despairing dystopia catalyzed by the presence of what should make the world a wondrous place I have no singular driving storyline. Instead I have bands of mercenaries, xenophobia, eternal cults, decaying dynasties, demons that are not demons, rigid castes, abhorrently unmitigated hatred all around and all because of magic.
I did not initially plan things this way and yet after the first bricks were overlaid by tar it was inevitable that this yellow brick road was doomed to be lost beneath something far more unpleasant.
Maybe I just need someone good in my life to inspire me.
Or maybe the world might just like another generation of complete diabolism in fiction.
