I know I've already told you this privately, but I'll repeat it here in case anybody else stumbling upon this is interested:
I copy a rough selection of the character onto a new layer, desaturate the original layer/background and then erase the extra bits of the (still colourfu) character layer using a soft brush
There are probably *faster* ways of doing it, but it's the nicest way I've found of doing it in GIMP, the photo-editing tool I use
