I'm not a big fan of Pokemon but I have played a few games and do have a few faves. One of my favorite Pokémon is Machoke. However, I'm not a fan of its final evolution, Machamp. The design of Machamp is just...odd, almost like they swapped a different pokemon and tried to make it fit into the evolution line. The lips themselves were the biggest issue for me. Like...why? And also, why give it four arms? It was just weird to me so I always refuse to evolve Machoke. I decided to redesign Machop's evolution line and tweak each one, with the last form giving it a major overhaul.
My thought process was to make sure the reptilian design remained intact for each one, as well as ensuring that the progression in each evolution matches up. I also got rid of the power belt because I thought it was weird that for some reason a Pokemon's evolution included clothes or accessories as though its part of their body. The 'shorts' on both Machoke and Machamp were changed to act more like body paint or markings. With Machamp, his design is to simply look like a bigger, bulkier version of Machoke, with a secondary skin color on his lower jaw, chest and belly, along with his fingers and tail. His black markings looking more like wrestling trunks and gloves, and his ridge on the head are more prominent.
Honestly, I like how these look. Again, not much of a change to the first two, but definitely an upgrade on his third form. And just fun to do. I may do Lucario next, who knows.

Definitely liking keeping the tails and faces lizard-like! Honestly, if Machoke kept the tails, I might like it more.
I’ve seen a theory that similar to how Shellmet and Karablast needed to be traded with each other to evolve when introduced in Gen 5, Graveler and Machoke were meant to be traded together, Golem losing its second set of arms and gaining a reptilian face and Machamp gaining the arms and being less reptilian, but couldn’t be implemented due to the hardware, and that stuff was held together by scotch tape and prayers. Haven’t come across any documents hinting at this, though.
There probably wasn’t much more reasoning to Machamp’s design other than “more arms, more strength.” Some designs are clever, some are simple. This is probably the latter category.
And funny you mention the possibility of trying to slap on a different Pokemon line with another, that’s actually happened during development of some of the games; for example, Blastoise was the end of its own evolutionary line before replacing the intended one in the Squirtle line.
